Executive AI coaching: what actually happens in the sessions, and how to tell if it is for you

An executive works with AI across email, calendar and documents

You sat through an AI keynote, you pay for ChatGPT or Claude, and your files have not moved. You already have more information than you need. What you lack is someone sitting next to you, on the file you are dealing with this week, until you can do it again on your own.

The short answer: executive AI coaching is one-on-one support over a few weeks or a few months, where every session starts from a real file on your desk. By the end, you work with AI without the coach. It beats a group programme when your topics are confidential, or when your calendar cannot hold a group rhythm.

An AI coach or a coach for AI: two products under one name

"AI coaching" covers two different products, and search results mix them up.

The first is a human who helps you learn to work with AI. That is what this article is about.

The second is an AI that coaches you: an assistant set up to challenge you or review a memo with you at any hour. We build those too, under the name AI double, and we explain them in what an AI double does for a leader. The two work well together. But an AI double helps someone who already knows how to brief an AI, and that is exactly what coaching teaches.

What actually happens in a session

I coach executives and senior managers every week. Here is what kept coming back in sessions in September and October 2026, with no names and no detail that would identify anyone. It is what I see in the field, not a study.

Sometimes a file stalls for reasons that have nothing to do with AI. This autumn, in one engagement, the internal data simply was not accessible yet. We refocused the sessions on external data while access got sorted, instead of letting the project go quiet.

Why spend so much time on real files? AI is like an intern who is hopeless on day one and needs everything spelled out. Coaching teaches you to brief that intern on your files, not on a course handout.

Coaching or a group programme: the test

My test fits in one sentence. If you want a weekly rhythm and peers moving alongside you, take a group programme. If your files cannot wait, or cannot be shared with a group, take coaching.

The typical case: an executive preparing a reorganisation or a sensitive HR file. They will never bring it into a room of fifteen people. One-on-one, they will.

And for a whole leadership team? That is a workshop rather than coaching. A half-day on the team's own files is often enough to set priorities, see how to pick an AI workshop for executives. Individual coaching comes afterwards, for the people carrying the projects.

What the market offers

Among the French offers that came up on Google on November 2, 2026, two shapes dominate. Short formats of three to five sessions, often centred on strategy and governance. And longer engagements, centred on practice. Ours runs three to six months, over video or in person in Paris, and the details are on the AI coaching for executives page.

The number of sessions matters less than what you can do alone at the end. A short format is enough if you already use AI every day. If you start from zero, three sessions set up the tools and stop right when the real files begin.

Four questions to ask before you pick a coach

  1. Which files will we work on? Yours, with a deadline, or textbook cases?
  2. Who coaches, and what do they do with AI in their own work? Ask to see it. For us, that is me: 25 years between Paris and Silicon Valley, more than 600 leaders trained.
  3. Where do your documents go? Which tool, and what never goes in. The answer should fit in two sentences.
  4. What will you be able to do on your own at the end? If the answer is "awareness" with no file named, be careful.

The move for this week

Take the file that keeps you up at night, the stone in your shoe. Write a few lines on what you expect AI to do with it, and bring them to your first call with any coach.

If they start from your file, you are in the right place. If they answer with a programme of modules, it is a course that does not say its name.

Executive AI coaching or a workshop for the leadership team?

Coaching is one-on-one and works on one person's files. For a whole leadership team, a half-day workshop on the team's own files sets the priorities. Individual coaching follows for the people carrying the projects.
